Budgets without a named owner drift, so give each one a person who knows what it is for and why.

Naming an owner for every budget
Each note has a name on it.

A café owner in Bristol once told us her marketing budget belonged to everyone. Which meant, in practice, it belonged to no one. Flyers were printed twice, a social ad ran for weeks after the event it promoted had finished, and every month she opened the Login Portal with a small knot in her stomach, scrolling through payments she half recognised and trying to remember who had said yes to what.

Things changed for her the day she wrote a name next to each pot of money. Not a department or a job title, just a person. Suddenly there was someone to ask, and that person felt a quiet pride in keeping their line tidy.

How to hand out ownership without the awkwardness

Start by listing the places your money regularly goes, in plain categories your team would recognise: supplies, travel, subscriptions, events, repairs. Then ask who already makes most of those decisions. Usually the answer is obvious, and naming them simply makes official what was already happening. Where two people share a budget, pick one to hold it and let the other advise, because shared ownership tends to slide back into nobody's ownership within a season.

An owner does not have to approve every coffee. Their job is lighter than that. They keep an eye on the payments arriving under their budget, they notice when something looks odd, and they can explain the spending at month end without digging. Instant notifications make this easier, since the owner can see a card payment as it lands rather than discovering it weeks later on a statement.

Tell the whole team who owns what. Put it on the same page as your spend policy, or in the shared notes everyone actually opens. When a budget changes hands, say so out loud at the Monday catch up. Small ritual. It saves a surprising amount of guesswork.
